Senior operators, mostly in customer experience, described a shared reality: AI is mandated from above while nobody is certain how to use it well. The uncertainty is not abstract. It shows up in repeatable failure patterns. One operator said trust breaks the instant a chatbot becomes an obstacle between a customer and a resolution, refusing to escalate complex or emotional issues. Another pointed to AI bolted on without a working knowledge base or governance, echoing a cited figure that 40 percent of projects fail. The sharpest observation concerned metrics. When speed becomes the KPI, teams game it. One operator described an SLA change that measured only first response, not resolution. The numbers improved while the customer experience did not. These are design and governance problems, not model problems. The common thread is a gap between the mandate to deploy and the discipline to deploy well. Executives should treat AI rollouts as operational change, not feature launches. Fix the data and escalation paths first. Measure genuine resolution and retention, not deflection or response speed. And recognize that operators want nuanced, scenario specific guidance, because generic AI advice does not survive contact with real use cases. The vendors and internal teams that win will be the ones that build foundations and outcome based metrics before scaling.
