Operators report that data readiness, domain knowledge, and judgment, not tool access, are the real barriers to useful AI, and most are far less ready than their leadership assumes.
Senior operators across financial services, healthcare, and other sectors described a consistent gap between AI ambition and operational reality. The loudest theme was data readiness. One small-organization leader said she cannot deploy her AI assistant because the data is not clean, with 18 months of cleanup ahead. Others described decades of workarounds baked into reporting tools rather than fixed in the data, warning that new AI tools cannot inherit those patches and may force rebuilding from scratch. A healthcare operator found IT staff pulling wrong data because they lack domain knowledge, producing confident but incorrect results that only experts catch. The scarce skill, several agreed, is judgment and direction rather than tool operation. One operator's auditing team found that access to tools does not equal effective use, so senior staff now teach strategy and critical review instead of features. Resistance to AI, another argued, tracks job function more than generation. Some roles see a helpful tool; others fear replacement. On governance, only about a third of the operators sit inside any gatekeeping process, and one urged building validation steps in from the start rather than retrofitting them. The practical takeaways are clear. Fix data before deploying, hire for domain plus technical skill, train for judgment, segment change management by role, and formalize human review now. These operators are closer to the work than any vendor, and they report being less ready than their leadership assumes.
