Senior operators across healthcare, automotive supply, metal casting, and technology described a shared pattern: AI enthusiasm is outrunning the systems needed to manage it. The clearest tension is validation. In safety-critical and data-heavy work, checking AI output requires expertise, yet the people most eager to use it often lack that expertise. Trust is running ahead of verification. Cost is a second pressure. Spend climbs fast, and the most capable power users drive it up quickest, yet few firms track spend against measured value. A tech-sector operator warned that agents built last year are already obsolete, suggesting custom agents behave like depreciating assets rather than durable infrastructure. Workforces are splitting into fast adopters who outrun governance and overconfident users whose expectations exceed their skill, creating both security and performance risk. A healthcare operator flagged a new external pressure: patients using AI to file requests they do not understand, flooding staff. Underlying all of it is a measurement gap. Productivity gains rarely translate into enterprise ROI, and valuable work, especially in departments like HR, goes unrecognized. Executives should act on three fronts. Build validation and source-tracing into AI workflows before adoption widens. Track cost and value per user and team, not just in aggregate. Adopt a simple, shared method to measure and credit AI value, so real contributions become visible and fundable rather than invisible.
