Operators across industries are under heavy pressure to adopt AI, but legacy data, ungoverned cost, shadow tool use, and activity based metrics mean most cannot yet connect that adoption to measured value.

Senior operators across finance, healthcare, entertainment, IT, HR, and professional services converged on a common gap: pressure to adopt AI far outruns their ability to govern it or prove its value. Boards push use cases to match competitors rather than fit, and many firms bolt on separate AI governance instead of integrating it into existing risk frameworks. Multi industry firms face vertical bans that make consistent rollout impossible, and top down mandates in regulated work risk causing harm. The through line is that activity is being mistaken for value. Executives should set value based metrics before rewarding usage, cap and monitor consumption in contracts, make the safe tool the easy one, and fold AI oversight into the risk frameworks they already run.
