Operators report that layoffs are outpacing AI adoption, leaving overloaded teams, anxious staff, and leaders offering vague reassurance instead of a real plan.
Senior advisors working across multiple industries describe a gap between the pace of AI and the readiness of organizations to manage it. In one case, a legacy construction firm cut roughly 50 corporate staff since June, then found AI too costly to implement, so remaining workers absorbed the lost roles. This pattern, layoffs before automation, leaves teams stretched rather than transformed. Advisors warned that management often cannot keep pace, so engineering teams end up running AI and gaining informal authority, distorting who holds power. Employee anxiety is widespread, including among engineers now reduced to approving AI generated code who question their own longevity. Leaders too often respond with take it one day at a time, which advisors agreed conveys no stability and leaves staff with unanswered questions. They urged concrete direction instead: AI literacy built top down, visible task forces, and honest communication. Two further themes emerged. First, overreliance is risky, illustrated by a leader confidently repeating wrong AI output on an employment law question, a reminder that human knowledge still matters. Second, transparency is becoming a differentiator. One advisor argued leaders should openly show their AI use so staff can admit theirs without embarrassment, while many organizations still refuse to discuss AI at all. Low risk pilot programs were recommended as the safest way to learn. The clear signal: organizations are reacting to AI, not planning for it, and the human cost is already visible.
