Operators say the hard part of AI is not adoption but governing data, proving value, and easing the people fears that quietly block progress.

Senior operators across nonprofits, manufacturing, design, sales, and a federal contractor described a consistent pattern: the technology is the easy part. Governance is the bottleneck. One business operations leader fears a general assistant will expose salaries and confidential deals through indirectly phrased prompts, so she is slow rolling access and labeling documents first. Shadow AI is already a problem. A design and sales leader said staff went rogue across many platforms before any official rollout, so company data is out and they now work in reverse to contain it. Value measurement is shaky. A breakout group admitted they measure AI value by asking people to guess hours saved, a manual process they wish they could automate. The people aspect drives the most pressure. When it is unclear what happens to the efficiencies AI creates, staff feel anxiety and push back. Trust is another risk: teams accept agent output at face value instead of verifying it. Intellectual property loss is concrete, from a reused logo to secret formulas that external tools could hand to competitors. Regulated organizations working with health information cannot use mainstream tools at all. For executives, the lesson is to provide sanctioned tools early, lock down sensitive data, establish real baselines before claiming ROI, and address job fears directly. The gap between confident adoption talk and unsolved governance, measurement, and workforce questions is where the real work sits.
