Operators are more worried about governing, securing, and measuring AI than adopting it, and the human and compliance questions are outpacing the tooling.

Senior operators across regulated industry, nonprofits, and contracting described a consistent pattern: adoption is easy, control is hard. A federal contractor's operations leader warned that generic AI assistants can surface confidential HR and pay data through cleverly phrased prompts, making data labeling a prerequisite, not an afterthought. A design and sales leader admitted staff went rogue with AI before any official rollout, leaving company information exposed and forcing cleanup in reverse. Partial seat allocation, several noted, only drives more workarounds. Measurement remains weak. Operators confessed that AI value is still tracked by asking people to estimate hours saved, a manual and soft process they wished AI itself could replace. Without credible metrics, ROI claims stay anecdotal. The people dimension surfaced repeatedly. One leader said unclear plans for what to do with freed efficiency breed anxiety and pushback, stalling the very initiatives being pushed. Intellectual property fears are shaping build-versus-buy choices: one operator builds internal AI and bans external tools so competitors cannot gain shared formulas, while a nonprofit found its logo could be retracted and reused. A HIPAA-bound nonprofit cannot use mainstream assistants at all, limited to a few compliant platforms. The throughline for executives: treat governance, data classification, compliance, and honest measurement as the front end of AI strategy, not the cleanup crew. The operators moving fastest are also the ones most aware of what they have not yet solved.
