Senior operators across consulting, software, security, and industry converged on one point: AI value fails when leaders treat it as a tool rather than a process change. One firm's employee survey found the biggest barrier was not the technology but the absence of clear, role-specific expectations and performance measures. A change-management leader noted that generic AI literacy no longer helps; upskilling must be workflow-specific. Several warned about the middle layer of management being automated away, taking hard-won institutional knowledge with it, and prompting rushed knowledge-capture projects. On risk, a security operator described a damaging cycle: board pressure to deploy AI plus reactive data lockdowns pushes newly minted agent-managers toward shadow tools that leak sensitive data. Operators favored governance as a dial to monitor and adjust, keeping healthy friction so policy is neither so strict it invites workarounds nor so loose it invites exposure. On cost and quality, one consultancy embeds business context and guardrails directly into agents and data pipelines, reporting both fewer fabricated answers and lower token spend, because agents stop searching endlessly. The practical takeaways are consistent: define what success looks like per role before deploying, budget for process redesign, capture knowledge before cutting roles, and pair every restriction with a sanctioned path. Enablement and governance must arrive together, not in sequence.
