Across industries, operators say AI adoption is easy but governance, measurable value, and the human response are the real unsolved problems.

Senior operators across regulated and commercial sectors agree the technology is not the hard part. Governance is. A federal contractor found that cleverly phrased queries to an internal assistant can surface confidential compensation data, and labeling documents is now a prerequisite to rollout. A design and sales leader described employees going rogue with AI, exposing company data, and is now remediating leaks in reverse. Measurement remains primitive. One group admitted AI value is calculated by asking people to estimate hours saved, a manual guess dressed up as ROI. The human side is the loudest pressure point. When leaders cannot explain what will happen to the efficiencies AI creates, teams respond with anxiety and resistance that stalls initiatives. Operators also warned against taking agent outputs at face value, urging teams to keep digging rather than trust the first answer. For regulated organizations, compliance gaps lock them out of the strongest general tools, with one health-data nonprofit barred from using common assistants. Several voiced concern about protecting trade secrets, formulas, and even logos from being absorbed or reused. The through line is a maturity gap. Enthusiasm and spend are running ahead of control, measurement, and trust. Executives who want durable results should slow down, classify their data, prove value with real baselines, and address workforce fears before scaling. The firms treating governance and people as first-order problems, not afterthoughts, will avoid the leaks and backlash their peers are now cleaning up.
