Operators say the hard part of AI is not the technology but unproven ROI methods, leaky shadow usage, shaky data foundations, and workforces that resist rollouts they do not trust.

Senior operators across healthcare, defense, tech, trade associations, and consulting converged on a shared message: AI pressure is intense but the methods to deliver on it are immature. Shareholders and executives demand headcount cuts and returns, yet operators admit nobody has figured out how to do this well. One CTO uses a sharp test on eager executives: if you are not happy with your current business intelligence, you are not ready for AI. Shadow AI is a live problem. Employees pour private data into unsanctioned tools, and confidential company information is resurfacing on the internet and through other chats. Adoption, not feasibility, is the real barrier. Teams resist and sometimes quietly sabotage rollouts because they see AI threatening their jobs, and constant tool churn is causing fatigue. A sales engineer warned that firms trying to rebuild twenty years of software in a year with AI are heading toward failure and damaging churn. Measurement remains in its infancy, shifting slowly from counting activity to proving outcomes, with one advanced org connecting work-tracking tools to an LLM to auto-generate value audits. Leaders were also warned not to outsource their internal context layer, which creates dangerous vendor dependency. Finally, human-in-the-loop controls strain as AI generates bloated documents faster than reviewers can check them. The recurring theme: trust in the people leading rollouts matters as much as trust in the technology.
