Senior operators across technology, manufacturing, medical, and communications sectors described a shift from AI enthusiasm to operational reality. The common thread was that groundwork, not model power, now determines results. Several reported staff using AI independently, creating silos and drifting from company standards, summed up as 'AI for me versus AI for we.' Data problems surfaced repeatedly. One manager found agents pulling outdated files and producing apparent hallucinations from real but stale data. Another blocked alternative models because the vendor could not guarantee tenant data stayed private. A developer watched a coding assistant echo back a secret token, forcing a self-report. Automation created new bottlenecks too. As upstream work sped up, quality control backed up, and one CIO struggled to justify the QC role to leadership. Operators also warned about silent error accumulation over time and the way AI amplifies existing disorganization, calling data governance the foundation everything sits on. The practical takeaway is consistent. Before scaling agents, leaders should clean data, instrument costs, secure tenant boundaries, resource quality control, and coordinate adoption across teams. The operators most confident about AI were the most disciplined about its plumbing.
