Senior operators across consulting, software, insurance, and energy converged on a single message: the hard part of AI is people and process, not the model. After surveying staff, one engineering leader found employees had no clarity on what to do with AI or how they would be measured, echoing a broader complaint that blanket usage mandates fail without role-specific goals. Governance emerged as a double-edged tool. One operator described board pressure driving data lockdowns that pushed users toward shadow AI, exposing sensitive information. Disciplined measurement recurred: score initiatives by impact, confidence, and ease, and track a baseline before deployment. The throughline is that leadership strategy, clear expectations, and process redesign, not tool selection, separate real adoption from theater.
