Much of the leadership work that creates AI value stays invisible, and organizations reward those who present wins over those who deliver them.

A group of senior advisors examined where AI value actually comes from and who gets credit for it. Their central point: the work that makes AI succeed is largely non-technical. It includes building governance, readying data, redesigning processes, enabling the workforce, and translating ideas into business action. Treating AI as an IT project or a tool alone misses this. A second concern was a visibility gap. In senior AI showcase meetings, those who present tend to differ from those who did the work, often because some people volunteer to present and others do not. Leadership therefore forms a skewed view of who drives value, which shapes sponsorship, resources, and promotions. Advisors framed self-advocacy as a leadership capability, not self-promotion: stating what you built, asking to present, and expressing interest in leading. They also flagged lingering stigma around using AI for one's own work, where leaders feel shame instead of pride. For executives, the practical implications are clear. Map who really contributes to AI outcomes. Restructure the forums where wins are shown so credit follows contribution. Model open AI use so honest adoption and productivity data can surface. And convert visible wins into real sponsorship, so recognition translates into future roles and investment. The gap between creating value and receiving credit for it is an operational risk, not just a fairness issue, because it distorts how organizations decide where to invest next.
