Operators across industries say AI value is being blocked less by the technology than by legacy systems, ungoverned costs, wrong use cases, shadow usage, and metrics that count activity instead of value.

Senior operators across finance, healthcare, HR, IT, entertainment, and translations described a consistent gap between pressure to adopt AI and the ability to capture value from it. A translations lead argued that measuring success by token volume is nonsensical because high usage can mean garbage in, garbage out. An entertainment director said decades of proprietary data cannot take AI without a full rebuild. Across sectors, operators reported employees pasting sensitive data into personal AI accounts while approved in house tools sit unused because they feel unfamiliar. The through line is that adoption mandates are outrunning the foundations. Cost controls, data readiness, use case discipline, value metrics, and usage guidance are all lagging. Executives should treat these gaps as the real work of AI, not the tools themselves. The firms that measure value by quality, govern consumption, and reposition expertise around human judgment will pull ahead of those still counting tokens and copying rivals.
