Operators stressed that usage counts mean little; what matters is the value generated and how clearly it is told. One offered a four-part framework for pitching leadership: problem, AI usage, human contribution, business outcome. Several described concrete practices to make value legible. Teams keep a running ledger of improvements and ROI, started fresh at the beginning of each year. One firm built a tiered enablement program with mandatory training rolled out top-down, beginning with the C-suite. Operators also warned that having women in senior AI roles does not mean the people raising their hands below are seen or credited. The through-line is practical: the work is being done, but the systems that connect contribution to business outcome are missing. Executives should treat measurement, storytelling, and sponsorship as core infrastructure, not afterthoughts. Surface the shadow AI work already underway. Require value framing in business terms. Track contribution continuously and credit the humans behind it. Firms that build these systems will retain their best AI talent and prove real returns.
