Operators are finding that AI's real constraints are unready data, unowned errors, and rising compute costs, not the capability gaps vendors emphasize.

Senior operators across banking, cybersecurity, marketing, and customer experience described a widening gap between AI enthusiasm and operational reality. Several said their data foundations are not ready: one building a bank uses AI to generate code and drive decisions while the underlying tables and logic are broken. A cybersecurity leader warned that treating AI as a source of truth is dangerous, because agents misstate compliance facts and the organization owns the legal fallout. A customer officer offered the sharpest cost signal: firms that cut staff now spend more on AI token costs than the salaries they eliminated, and some revert to static dashboards because running models is too expensive. A marketing VP described teams racing to build agentic systems with no project management, evaluation method, or data access checks. A search operator reported up to 65% of some commerce traffic now flowing through LLMs instead of organic search, forcing new internal teams. A brand lead noted AI pushes content toward a bland middle, yet also let his team insource work and hire more people, complicating the layoff narrative. Across roles, the message was consistent: the binding constraints are data readiness, accountability for errors, and true compute economics. Executives should test these before scaling. Measure real costs against real savings, verify agent outputs, fix data foundations first, and build evaluation into every project. The operators closest to deployment are the least impressed by speed alone.
