Operators are inventing informal practices to surface and govern real AI adoption, from business-case gates to reverse mentorship, because much of the value is happening quietly and invisibly.

Senior operators on an advisory panel described how AI adoption is really taking hold inside their organizations, and the picture is informal and uneven. Much of the practical AI work happens behind the scenes and goes unrecognized, creating a gap between value created and value seen. In response, operators are building lightweight structures. One organization requires a formal business case and third-party approval before adopting any AI tool, screening for data privacy and preventing adoption by whoever speaks first. Others carve out 30 minutes a week and run committees for AI show and tell, deliberately calling on quieter staff to describe what they are doing. Reverse mentorship pairs frontline AI users with leaders so executives learn what tools are actually in daily use. Several stressed a culture where failed AI experiments are shared openly, since everyone is new to the tools. One operator flagged a subtle shift: AI meeting recording changes attribution, so individuals must now claim their contributions on the record. Taken together, these practices point to a management challenge more than a technology one. The tools are spreading faster than the systems to govern, surface, and credit their use. Executives should assume real AI adoption is already underway informally, then build simple routines to make it visible, review it for risk, and recognize the people driving it. Waiting for a formal rollout means missing what is already happening.
