Operators say the AI value gap is not usage but recognition: work is happening invisibly, and returns go unmeasured because contribution is never captured or communicated.

Senior operators, several in IT, gathered to discuss where AI value is being created but not seen. A recurring pattern emerged: teams are already building AI tools and agents that leadership does not know about. This shadow work delivers unmeasured value and carries unmanaged risk. The operators argued the real problem is not adoption but articulation. Usage is happening; what fails is connecting that usage to business outcomes leaders can credit and fund. Several converged on communication as the missing lever. One offered a four-part framework: state the problem, the AI usage, the human contribution, and the business outcome. Others described concrete systems to make value visible: tiered training programs, a running ledger of wins, and year-start tracking of improvements and ROI. Recognition surfaced as a talent issue too. Even where women led AI expansion at senior levels, no one tracked who was raising their hand to learn and build. Visible leadership at the top did not guarantee a credited pipeline below. One company is addressing fluency by making AI training mandatory and sequencing it from the C-suite downward. The through-line for executives is clear. AI value is being lost not because tools go unused, but because contribution goes uncaptured and uncommunicated. The fix is systems that surface hidden work, log value in real time, and translate technical effort into outcomes leadership understands and rewards.
