Senior operators concluded that the AI gender gap is a recognition gap, not a competence gap. Women tend to use AI collaboratively and for less visible work, while showcase use by others reads as more impressive. A "judgment tax" makes people hide AI use, fearing it signals weakness. This under-reporting distorts adoption metrics and buries real productivity gains. Operators also warned that formal promotions can be hollow: a colleague given an AI leadership title was still absent from real decisions. Titles are not the same as a seat at the table. In regulated and security-constrained environments, cautious adoption was defended as a rational response to compliance risk, not reluctance. The remedy is stronger guardrails and human-in-the-loop controls, not pressure to use more. The clearest path to recognition was documentation. One advisor eliminated a redundant $150K per year vendor using AI, documented the case in dollars, and used it to support a promotion. Executives should act on these signals. Audit how AI contributions are credited. Normalize disclosure so hidden work surfaces. Check that AI leadership titles carry real authority. Judge regulated teams on guardrail maturity, not usage counts. Require quantified documentation of AI-driven savings and tie proven impact to advancement. The underlying lesson is that measurement and credit systems, not raw capability, decide who benefits from AI inside an organization.
