For these operators, the hard part of AI is not adoption but governing data exposure, proving value, and keeping people on board.

Senior operators across nonprofits, federal contracting, manufacturing, and design and sales converged on a clear message: the technology is the easy part. The real struggles are governance, measurement, and people. One federal contracting leader warned that AI assistants can surface confidential pay and procurement data through ordinary phrasing, making data labeling essential before rollout. A design and sales operator described employees going rogue with unapproved tools, leaking information her team now scrambles to rein in. Several firms are banning external AI entirely, fearing trade secrets or brand assets will leak to competitors or be reused. On value, operators admitted they measure AI returns by asking people to estimate hours saved, an approach they called unreliable. The absence of credible metrics weakens the case for further investment. On people, one leader said the deepest pressure is anxiety: when staff cannot see what will happen to the efficiencies AI creates, they resist. Another flagged overtrust, where people accept AI outputs without checking the next layer of research. Across these points, the pattern is consistent. Operators are moving fast because competitors are moving fast, but they are doing so without clear data controls, without solid ROI measurement, and without a convincing story for their workforce. Executives should treat data classification, usage instrumentation, and workforce communication as prerequisites, not afterthoughts. The firms that solve governance and measurement first will adopt with less cleanup, less resistance, and more defensible returns.
