Senior operators, mostly women in IT and business roles, described a consistent pattern: AI work is happening, but the systems to measure and credit it are missing. One leader revealed a team building AI agents that leadership never knew existed, a sign of how invisible grassroots AI work can be. Several argued that tracking usage misses the point. What matters is the value generated, and few organizations track it. One proposed a simple reporting framework: state the problem, the AI usage, the human contribution, and the business outcome. Another described a value ledger started fresh each year to record improvements and ROI. A third outlined a tiered enablement program that begins mandatory AI training with C-level leaders before cascading to VPs and staff, signaling that AI fluency is a leadership expectation. Running through the conversation was a recognition problem. Contributions, particularly from women, go uncredited because no mechanism captures or sponsors them. The operators treated storytelling and attribution not as soft skills but as strategic tools that connect effort to outcomes leadership can see. For executives, the message is practical. Measure value not activity. Build capture and credit into AI programs by default. Train leaders first. And assume that meaningful AI work is already underway in your organization, unseen and unmeasured, until you build the systems to surface it.
