Senior operators across healthcare, technology, defense, government contracting, trade associations, and audit converged on a consistent message: the hard part of AI is not the technology. Shadow AI is already leaking private data as employees bypass controls and use personal models, while written policies get rolled out and pulled back. Several warned that weak business intelligence and outsourced context layers make AI fragile and create lock-in. Adoption stalls on human trust. Frontline and adjacent teams resist automation that threatens their work, and operators say people distrust the leaders running rollouts more than the tools. Meanwhile shareholders demand headcount cuts and returns from prior AI spend, yet operators admit nobody has figured out how, and outcome measurement is still in its infancy. Tool churn adds fatigue as staff learn tools that are soon deprecated. One sales engineer expects failures where firms try to replace decades of software in a year. The practical responses operators shared were concrete: fix data and BI first, consolidate to a few sanctioned tools, own your internal context layer, tie AI to specific KPIs, protect reviewer time for human-in-the-loop checks, and communicate honestly about why change is happening. The gap between executive expectation and operational reality is the central tension. Executives who slow down enough to build foundations, measure outcomes, and earn trust will outperform those who simply mandate AI everywhere.
