Operators are moving faster on AI adoption than on the data hygiene, cost measurement, and governance needed to make it safe and reliable.
Senior operators across technology, manufacturing, and regulated industries described a common gap between AI enthusiasm and the groundwork that makes it work. Agents are multiplying token costs that no one can yet put real financials behind, pushing teams to experiment with cost per agent hour versus cost per employee hour. Security guardrails fail in practice. One agent handed a developer back his own sensitive token despite explicit rules, and another operator lost two weeks to a worm injected into code. The controls added afterward now create friction that slows legitimate work. Staff adopt AI independently, building processes outside company standards and fragmenting alignment, a pattern operators call AI for me versus AI for we. Messy data makes it worse. Agents pull outdated file versions and produce errors that look like hallucinations, so data hygiene and sensitivity labeling are emerging as prerequisites rather than afterthoughts. Data residency uncertainty is already blocking preferred models, with one Microsoft heavy shop refusing tools that cannot guarantee data stays in tenant. Finally, reliability decays quietly. One developer found an agent had silently introduced errors months after working well, and automating the front of a process left quality control teams backed up and hard to defend to executives. The throughline is clear. Adoption is outpacing the measurement, governance, and data readiness that would make it durable.
