Hidden AI Value: Why Firms Cannot See Who Drives Adoption
Insights from operators across industry on AI contribution attribution, governance representation, workforce recognition, and equitable access to high-visibility initiatives.

Women are already generating AI value inside organizations, but weak credit attribution and opaque access to high-visibility work keep that value hidden.
Senior operators in this discussion focused on a practical gap: real AI value is being created, but organizations cannot see who is creating it. On technology teams, individual AI contributions get folded into collective delivery, so impact is invisible in the record. That matters for talent decisions and for who gets sponsored next. Operators also flagged how high-visibility AI task forces are assigned. Selection often runs through informal, male-dominated channels rather than transparent criteria, and some capable people opt out of the spotlight entirely. Governance bodies that set AI policy and risk skew toward one group, with women near 30% representation, which shapes which risks get attention. The proposed fixes were concrete and operational. Formalize credit through project charters, postmortems that name contributors, and an AI impact registry tied to KPIs. Publish transparent criteria for task force assignments and monitor representation. Embed AI use into annual goals, role descriptions, and performance reviews so adoption is expected work, not a side hobby. Coach people on self-advocacy, and have managers proactively nominate quiet contributors. Allocate protected exploration time and require documented lessons. The through-line for executives: adoption is happening, but measurement and access are lagging. Firms that fix attribution and open up participation will retain their best practitioners and make better talent bets. Those that do not will keep rewarding visibility over contribution.
