AI value is being created quietly through adoption and implementation, but it goes unrecognized because outcomes are hard to measure and rarely socialized.
A group of senior advisors, mostly women, discussed how AI value gets created and who gets credit for it. Their strongest shared point was practical: the work of proving AI value is still manual. Measuring hours saved, cost reductions, and productivity gains takes hand effort, which slows ROI claims and weakens recognition. Advisors described much of the real value as living in execution, the informal "meeting after the meeting" where alignment happens and workflows get redesigned. This is where adoption succeeds or fails, yet it is often invisible. They warned that high performers building AI tools stay unseen unless their contributions are deliberately communicated and named. That is a talent and adoption risk, not only a fairness issue. Leaders were urged to surface quiet contributors using strengths assessments and to sponsor those creating value without self-promoting. Advisors also recommended "shopping the solution around" the organization, treating internal socialization as part of delivery, since adoption spreads through visibility rather than technical merit alone. For executives, the practical lessons are clear. Instrument AI workflows to capture savings automatically. Set baselines before deployment. Track and reward who drives adoption, not just who proposes ideas. Make implementation work visible in reviews. The underlying signal is that measurement gaps and invisible execution together undermine both ROI and the retention of scarce AI talent.
