Operators are moving faster than they can govern, and the hardest problems are now human: measuring real value, controlling data, and preserving the skills needed to check AI's work.

Senior operators across defense, insurance, staffing, manufacturing, rentals, and finance described a common pattern. AI adoption is racing ahead of governance, creating shadow AI that exposes sensitive data without protection. Several are responding by consolidating onto governed platforms, but that raises a new problem: compute cost. One firm now reclaims licenses from inactive users, and another warned that hitting token limits signals engagement, not value. Multiple operators stressed that activity metrics mislead. Executives who count logins or seats mistake motion for productivity. The most urgent workforce concern was skill erosion. As AI removes entry-level tasks, juniors lose the foundational experience that lets them validate AI output. This was confirmed in both accounting and law. Operators disagreed on who resists AI: some see tenured staff dragging behind eager new hires, others see younger hires fearing that automation erases their growth path. The disagreement itself matters, because blanket change management will fail. Internal business partners, not just vendors, are driving hype and expecting fast gains without understanding the technology or its security risks, forcing IT to slow the pace. Across both breakout groups, the consensus was to be deliberate: start with internal use cases you can control, map metrics to defined success, build observability and trust, stay flexible enough to walk away, and invest in critical thinking over pure technical skill.
