Operators have no shortage of AI use cases; their real constraints are broken data, limited execution capacity, uneven adoption, and no way to measure or credit the value being created.

Senior operators across several industries described a consistent pattern: the ideas are easy, but the foundations are not. An operations leader at a fast-growing security firm cannot get executive buy-in to fix poor data quality before chasing AI use cases, admitting the same data yields four different answers. A sales VP who built an internal AI system deliberately limits it to one initiative at a time, because the organization cannot absorb more. A creative consultancy made AI optional with strict guardrails, then found it could no longer measure efficiency or quality because use varied so widely. These are measurement and capacity problems, not technology problems. Adoption gaps also run along sector and gender lines. A government workforce body has no AI policy at all, yet its female staff are actively requesting training while male peers show none. One operator noted staff feel embarrassed to admit using AI, fearing they will look less competent, which hides real value and distorts adoption data. Concrete wins exist: an elevator-industry operator uses a criteria-driven agent to redline B2B contracts faster. The through-line for executives is clear. Value is being created but not captured, credited, or measured. Fix data readiness before funding ambitions, pace rollouts to execution capacity, decide whether AI use is expected or optional, and build systems to record and reward the contributions people are already making.
