Operators are discovering that AI's real costs are showing up as quality failures, unmeasured value, unpaid labor, and data risk, while the promised savings remain hard to prove.
Senior operators across healthcare, banking, insurance, accounting, logistics, and managed services describe a gap between AI's promise and its daily reality. The consistent theme is pressure: those who learn AI are handed more work, not less, and learn the tools on top of full jobs. Quality is the binding constraint. A banking leader rejects any document she can tell is AI-generated, and operators describe teams producing unusable output by dumping files into tools without judgment. Measurement is weak. A logistics operator cannot build a standard value metric across units and questions how savings are counted when leadership claims no one is being cut. Meanwhile an IT services firm is losing clients who believe AI makes them unnecessary, and watching retained clients replace whole teams with agents. Value capture is uneven. AI fluency quietly becomes an unpaid second job, with the go-to person losing billable hours while delivering uncredited value. Data risk is live: regulated-sector staff use personal devices over VPNs, unsure what AI can reach. The through-line is that AI is reorganizing work faster than firms can govern, measure, or fairly reward it. Executives should move early on three fronts: honest measurement of value and savings, formal recognition and compensation for AI work, and enforceable controls on data and output quality. The operators doing well treat humans as leading the work and AI as augmenting it, not the reverse.
