Senior operators, mostly women in IT and business roles, described a consistent pattern: AI work is happening, but its value is invisible to leadership. One leader's team was building AI agents that executives did not know about. Others stressed that the real gap is not usage but proving the value AI generates. They proposed a value 'ledger' linking each effort to a problem, AI usage, human contribution, and business outcome. Storytelling emerged as a strategic lever, especially telling the stories of people who will not promote themselves. Structured enablement was seen as essential rather than optional. One company rolled out a tiered program with mandatory AI training, starting with C-level leaders and then VPs, to signal commitment and model behavior. Operators also flagged an attribution problem: women's AI contributions go unrecognized, which they framed as a sponsorship issue requiring intentional capture mechanisms. Adoption maturity varied widely, with one operator still trying to get AI usage off the ground while others ran cross-functional labs. The practical takeaways were concrete: track improvements and ROI from the start of the year, put tangible tools in people's hands, and tailor communication to leadership audiences. For executives, the message is that measurement and communication frameworks now matter more than adding more AI usage. The organizations that win will be those that make invisible AI work visible and connect it clearly to business outcomes.
