Operators are getting real productivity from AI but lack the governance, IP controls, and value measurement to convert it into bottom-line results.

Senior operators across marketing, HR, security, consulting, and government described a gap between AI activity and AI value. A marketing leader 10x'd content output but is now drowning in leads other teams cannot absorb, with no clear path to the bottom line. Advisors agreed value increasingly falls outside the traditional P&L. Governance is reactive. IT teams push to lock everything to one approved tool, while business teams want experimental models, and ground-level use rarely feeds back into process redesign. Several warned that automating a bad process only makes it worse. Data leakage is a live concern. Operators cited consumer AI tiers that expose proprietary data, including one case where an internal project surfaced in a public AI response. One identity-security CEO described running models in his own cloud and scoring every vendor on data ownership and containment, noting vendor moats are thin. A bigger shift is emerging: agents as a managed workforce. Firms are hiring people for the agents they bring, and his business is pivoting to authenticate both humans and their agents. This raises unsolved IP questions, including whether agents and agent-building skills leave with departing employees. A chief HR officer was blunt that she prefers managing an agent to managing human emotions. The throughline: productivity is real, but controls, measurement, and accountability lag badly behind.
