The AI gender gap operators see is a recognition gap, not a competence gap, and documenting quantified impact is the practical fix.

Senior operators debating AI value capture reached a shared conclusion: the visible AI gap is about recognition, not competence. Women and cautious users are often using AI, but for less visible, collaborative, or learning-focused work that does not read as "impressive." A "judgment tax" makes disclosing AI use feel like admitting weakness, so people hide it regardless of skill, distorting what leaders can see. Structural fixes do not guarantee real influence. One advisor described a colleague promoted into an AI leadership role who still went uncredited and unrepresented in meetings, showing a title is not a seat at the table. In regulated and classified settings, advisors stressed that low usage reflects rational compliance caution, not reluctance, and the right response is better guardrails and human-in-the-loop controls rather than pressure to use more. The most actionable insight was documentation. Advisors shared cases where written, quantified proof of AI impact changed outcomes: eliminating a redundant $150K vendor supported a promotion, and a leadership presentation crediting measurable customer satisfaction gains was filed as evidence. The lesson for executives is to reward outcomes over visible technical flourish, judge adoption against risk context, and build simple frameworks that turn invisible AI work into documented, creditable value. Recognition, framing, and proof, not raw usage, decide who benefits from AI.
