Operators are moving fast on AI but admit the measurement, security, and data foundations needed to control it are not yet in place.
Senior operators across software, manufacturing, medical, and IT described a common gap between rapid AI adoption and the controls to govern it. Agent costs are rising faster than anyone can measure, with token spend creeping up and no clear financials behind it. Security exposure is concrete, not theoretical: an agent echoed back a secret token posted in a coding environment, and a worm injection forced a two week repository shutdown. Data residency uncertainty is already dictating tool choice, with one Microsoft heavy shop blocking preferred models because tenant isolation could not be guaranteed. Several operators flagged shadow AI, where staff build off standard processes through chat and create silos, framed as AI for me versus AI for we. Automation is also shifting bottlenecks rather than removing them, with one CIO watching quality control back up and struggling to justify those roles to leadership. Finally, operators warned that AI introduces silent errors during periods of complacency and amplifies existing disorganization and weak data. The recurring message is that data quality and governance are foundational, and skipping them forces costly backtracking. Executives should respond by requiring cost attribution per agent, demanding data residency guarantees, publishing shared standards to curb divergence, scaling verification alongside automation, and fixing data structure before building further. The operators are enthusiastic about AI but candid that the groundwork lags the ambition.
